Hero-dependency

An organizational weakness that appears when too much progress depends on one highly visible leader.

Hero-dependency is an organizational weakness that occurs when too much progress relies on one highly visible leader or “hero” instead of on shared processes, documented decisions, and distributed ownership. In security teams, this often shows up when one person is the only one who understands the network, approves exceptions, or can respond to incidents quickly.

It matters because cyber security depends on repeatable controls. If knowledge, approvals, or recovery steps live in one person’s head, the organization becomes fragile: vacations, turnover, burnout, or a delayed response can create gaps in detection, patching, access control, and incident handling. Attackers benefit from that fragility by targeting understaffed teams, exploiting bottlenecks, or waiting for a key operator to be unavailable. Defenders reduce hero-dependency by cross-training staff, writing runbooks, automating routine tasks, and assigning clear ownership so the system can keep working when the “hero” is not there.
